Meta Ads Budget for a New D2C Brand in India: Your First 90 Days

Meta Ads Budget for D2C Brands in India: First 90 Days

How much budget should I keep for Meta ads?” is the first question almost every founder asks us. The honest answer is: it depends on your product price and margin, not on what another brand spends.

But “it depends” does not help you plan. So here is the exact way we think about a Meta ads budget for a new D2C brand in India over the first 90 days.

Start with one number: your break even CPA

CPA means cost per acquisition, what you pay Meta for one order. Your break even CPA is the most you can pay for an order without losing money.

Break even CPA = selling price − product cost − shipping − payment fees − packaging − expected RTO cost

Example: you sell a kurta set at ₹1,499. Product cost ₹450, shipping and packaging ₹120, payment and COD charges ₹60, average RTO loss per order ₹100. Your break even CPA is about ₹770.

Every budget decision flows from this number. If you do not know it, work it out before spending a single rupee.

Month 1: Learn (spend to buy data)

The goal of month one is not profit. It is finding out which product, which hook and which audience responds.

  • Daily budget: enough to afford roughly 1 to 2 purchases a day at your target CPA. In the example above that is around ₹1,000 to ₹1,500 a day.
  • Structure: one Sales campaign, one or two broad ad sets, 4 to 6 creatives.
  • Products: your top 2 or 3 sellers only. Do not advertise the whole catalogue.
  • What to watch: CTR, cost per add to cart, cost per checkout started, CPA.

Budget around 30 to 40% of your 90 day spend for this month. Expect CPA to be above break even at first. That is normal.

Month 2: Fix and focus

By now you have data. Usually two or three creatives are doing most of the work.

  • Pause the bottom half of creatives
  • Make new versions of the winners (new hook, new face, new format)
  • Add a small retargeting campaign for website visitors and Instagram engagers, around 10 to 15% of budget
  • Fix the website issues you discovered, such as slow pages or a confusing size chart

Keep daily spend roughly the same. The goal is to bring CPA under break even.

Month 3: Scale what works

Once CPA is steadily below break even for at least a week, increase the budget of the winning ad set by about 20% every 3 to 4 days. Big jumps reset learning and often spike CPA.

Keep 15 to 20% of budget aside for testing new creatives every week. Scaling without new creatives is how ROAS falls in month four.

A sample 90 day split

Month Share of 90 day budget Main goal
1 30 to 35% Find winning product and creative
2 30% Bring CPA under break even
3 35 to 40% Scale winners, keep testing

If your total 90 day budget is ₹1,50,000, that is roughly ₹50,000 in month one, ₹45,000 in month two and ₹55,000 in month three. These are starting points, not rules.

When the budget is too small

If you can only spend ₹300 a day and your product is ₹1,500, Meta will struggle to get enough purchase data. In that case:

  • Optimise for Add to Cart for the first two weeks, then switch to Purchase
  • Focus on one city or one product
  • Use Click to WhatsApp ads, which often convert well at low budgets in India
  • Spend more energy on organic Reels and creator collaborations alongside ads

When to stop

If after 6 to 8 weeks your cost per add to cart is fine but CPA is still far above break even, the problem is usually the website, the price or the offer. More ad spend will not fix that. Pause, fix, then relaunch.
